Gary Klein’s research on naturalistic decision-making — studying how experts like firefighters and military commanders make choices under pressure — found that skilled decision-makers don’t evaluate all options simultaneously. The goal is not to convince you to change direction. It’s to force your System 2 to actually engage with the strongest opposing view before you lock in.
Role 2: Historical Precedent Surfacer
Every major decision type has been made before — often many times, by people in structurally similar situations. AI has processed enough narrative and analysis to surface those patterns.
This role asks AI to identify analogous situations, how people typically describe the decision in retrospect, and what the common failure modes are.
Prompt structure:
People who have made [this type of decision] — career pivots to [industry], relocations for a partner's opportunity, leaving a stable job to start a company — what do they most commonly regret? What do they say they wish they'd known? What surprised them that they didn't anticipate?
This isn’t the same as asking AI to predict your outcome. It’s using pattern recognition to surface the decision’s common blind spots.
Role 3: Reversibility Analyzer
Jeff Bezos formalized this distinction in Amazon’s shareholder letters: Type 1 decisions are irreversible (or nearly so) — high-stakes, asymmetric, requiring deep deliberation. Type 2 decisions are reversible — you can course-correct relatively cheaply.
Most people treat Type 2 decisions with Type 1 urgency, and occasionally treat Type 1 decisions with false Type 2 casualness. The reversibility analyzer clarifies which you’re actually dealing with.
Prompt structure:
I'm considering [decision]. Walk me through the reversibility spectrum: if I make this choice and it turns out to be wrong in two years, what can I actually undo? What would be permanently foreclosed? What would be hard but possible to reverse? What would be easy?
This role often reveals that decisions feel more permanent than they are — and occasionally flags the ones that genuinely are.
Role 4: Regret Minimizer
Bezos also popularized the regret minimization framework: projecting yourself to age 80 and asking which choice you’d regret more. The underlying insight comes from research on anticipated regret — the fact that we feel differently about regrets of commission (things we did) versus omission (things we didn’t do).
Studies by Thomas Gilovich and Victoria Medvec suggest that in the short term, regrets of commission dominate — we regret the thing we did. But over longer time horizons, regrets of omission become larger. People regret more the paths not taken than the missteps along paths they chose.
Prompt structure:
I'm deciding between [Option A] and [Option B]. Imagine I'm 75 years old. Help me think through: which choice would I be more likely to regret not having tried? What would I grieve if I never did it? What risks, from a long-term perspective, are actually quite small?
The regret minimizer isn’t a trump card — it can’t account for practical constraints, responsibilities to others, or financial realities. But it surfaces the version of you that lives beyond the immediate anxiety of the decision.
How to Run a Full Decision Session
A complete AI-assisted decision session takes 60–90 minutes. Here’s the sequence.
Step 1 — Dump the problem unfiltered (10 min)
Don’t structure your thoughts first. Write to AI the way you’d explain the situation to a trusted friend who has unlimited time. Include the emotional texture. Include what you’re afraid of. Include what you want but feel you’re not supposed to want.
Step 2 — Ask for clarifying questions (5 min)
Before AI analyzes anything, have it interview you.
Before we analyze this decision, ask me the questions that would help you understand the full picture. Focus on things I may have taken for granted or left implicit.
These questions are often more valuable than the analysis that follows. They reveal what you’ve assumed, not articulated.
Step 3 — Run each of the four roles (40 min)
Work through devil’s advocate, historical precedent, reversibility analysis, and regret minimization sequentially. Don’t rush any one of them.
Step 4 — Synthesis (10 min)
Ask AI to summarize the key tensions, the highest-confidence insights, and the questions that remain genuinely unresolved. Ask it explicitly: “What am I still avoiding looking at?”
Step 5 — Sleep on it
This is not optional. The session’s value emerges when you return to it with a rested System 2. Decisions made immediately after the session are still subject to the emotional state you were in while doing it.
What the Research Says About AI and Decision Quality
The evidence here is still developing — we’re being honest about that. But several threads are promising.
Research on decision aids (structured tools designed to improve decision quality) consistently shows that the structure matters more than the specific tool. A framework that forces consideration of alternatives, clarifies values, and surfaces uncertainty improves decisions across contexts — medical, financial, personal — even when the underlying information doesn’t change.
AI functions as an unusually flexible decision aid: it can adapt its questioning to your specific situation in ways a static worksheet cannot, and it can maintain the role you assign it (devil’s advocate, skeptic, stress-tester) longer than any human interlocutor, who will eventually soften.
The caution: AI outputs reflect patterns in training data. For major personal decisions, it may surface culturally mainstream framings as if they were universal. It doesn’t know your specific context unless you tell it. And it cannot substitute for the human counsel of people who know you, your values, and your history.
Three Common Mistakes to Avoid
1. Asking AI what you should do
Framing the prompt as “What should I do?” or “Which option is better?” invites AI to play decision-maker — a role it shouldn’t occupy. Reframe every question as: “Help me think about…” or “What considerations am I missing about…”
2. Treating AI output as neutral
AI outputs reflect the framing of your prompts. If you describe Option A enthusiastically and Option B skeptically, you’ll get an output that mirrors that framing. Build in explicit prompts that ask AI to steelman the option you’ve framed negatively.
3. Stopping after one session
Major decisions change as you learn. A single session captures one slice of your thinking. Return with new information. Ask AI to compare today’s thinking with what you said last week. Use it as a living record of how the decision is evolving.
