5 Motivation Theories Compared: What AI Can and Can't Do With Each

A rigorous comparison of Self-Determination Theory, expectancy-value theory, goal-setting theory, broaden-and-build, and Drive — and what AI planning tools can realistically support from each.

Motivation research spans over a century of empirical work. Five frameworks dominate the current literature and have the most direct applications to knowledge work and AI-assisted planning.

They are not competing explanations. Each addresses a different failure mode, at a different level of analysis. Understanding what each one actually claims — and where AI planning tools can and cannot help — is more useful than picking one framework and ignoring the others.

This comparison covers what each theory says, how robust the evidence is, what AI can do with it, and where AI hits a wall.


Theory 1: Self-Determination Theory (Deci & Ryan)

What it claims: Sustainable motivation depends on three core psychological needs — autonomy (experiencing your actions as chosen), competence (experiencing yourself as effective), and relatedness (experiencing meaningful connection to others). When these needs are met, people exhibit intrinsic motivation and psychological well-being. When they are chronically frustrated, motivation degrades into amotivation or pressured compliance regardless of external rewards.

SDT also describes a continuum from external regulation (doing something for reward or to avoid punishment) through introjection (doing something to avoid guilt) to identification (doing something because you value the outcome) to intrinsic motivation (doing something because the activity itself is rewarding). What AI can do with SDT: AI can facilitate the diagnostic questions that SDT implies — “Does this goal feel like yours?”, “What would make you feel more effective?”, “Who benefits from this work?” It can help translate vague goals into implementation intentions that support competence. It can frame planning conversations in autonomy-supportive rather than controlling terms.

Where AI hits a wall: AI cannot provide genuine relatedness. SDT research distinguishes relatedness from mere social contact — it is about meaningful, caring connection to other people. An AI conversation, however well-framed, is not a substitute. AI also cannot directly supply the competence experience; that comes from actually doing and succeeding at work.


Theory 2: Expectancy-Value Theory (Eccles; Locke & Latham)

What it claims: Task engagement is a product of two factors: expectancy (your belief that you can succeed) and value (your assessment that the task is worth your effort). Value itself has components — intrinsic interest, utility for goals you care about, importance to your identity, and the cost of engaging (what you give up).

The multiplicative structure is the key insight. A task that scores high on value but near-zero on expectancy produces anxiety rather than engagement. A task that scores high on expectancy but near-zero on value produces boredom. The productive zone is high on both.

Locke and Latham’s goal-setting theory extends this: specific, challenging goals with feedback produce higher performance than vague or easy goals — but only when the person is committed to the goal, which requires adequate expectancy and value.

Theory 3: Goal-Setting Theory (Locke & Latham, 1990)

What it claims: Specific, challenging goals produce higher performance than “do your best” instructions or no goals, provided the person has the commitment and capability to pursue them. The mechanism involves four factors: focus (goals direct attention to goal-relevant activities), effort, persistence, and strategy development.

Gollwitzer’s implementation intention research extends goal-setting: forming specific if-then plans (“When situation X occurs, I will do Y”) dramatically increases follow-through beyond goal-setting alone, by automating the transition from intention to action.

Evidence quality: Among the most replicated findings in applied psychology, with meta-analyses covering hundreds of studies. Important caveats: the theory was developed and tested primarily in controlled settings with relatively simple, short-horizon tasks. Applications to complex, multi-month creative or strategic work have more mixed evidence. Locke himself has cautioned against applying the framework mechanically to learning goals, where premature commitment to specific outcome targets can suppress the exploration needed to improve.

What AI can do: Goal-setting theory is well-suited to AI support. AI can help convert vague intentions (“I want to grow my business”) into specific, challenging goals (“I will make 15 outreach calls by Friday”), generate implementation intentions for key milestones, and provide feedback on whether goals meet specificity and challenge criteria.

Where AI hits a wall: AI cannot supply commitment. If a person sets a specific goal because the AI suggested it but does not personally endorse it, the performance benefits of goal-setting theory do not apply. Theory 4: Broaden-and-Build (Fredrickson, 2001)

What it claims: Positive emotions serve a distinct functional role from negative emotions. Negative emotions — fear, anger, anxiety — narrow attention and action repertoires. This is adaptive in acute threat contexts but counterproductive for complex, exploratory cognitive work. Positive emotions broaden the scope of attention and cognition, facilitating creative associations and flexible thinking. Over time, positive emotional states build durable psychological resources — cognitive flexibility, social connections, resilience — that persist after the emotional state itself has ended.

The motivation implication: chronic negative emotional states around work (dread, shame, low-grade anxiety about tasks) do not merely feel bad. They actively impair the cognitive processes that complex motivation requires.

Evidence quality: Fredrickson’s lab has produced a substantial body of replication evidence, and the broaden-and-build findings have been replicated across multiple labs. Some specific mechanisms (particularly the exact pathways by which positive emotions build psychological resources) are still being elaborated. The general finding that positive affect broadens cognitive scope is robust; the long-term “building” claim has somewhat weaker evidence.

What AI can do: AI can help identify whether negative emotions around work are informative (pointing to a real problem that needs addressing) or habitual (residue from past associations). Theory 5: Drive (Pink, 2009) — A Synthesis, Not Original Research

What it claims: For complex cognitive work, autonomy, mastery, and purpose are more reliable motivators than external carrot-and-stick incentives. This claim is grounded primarily in Deci and Ryan’s SDT research and in economic experiments by Ariely and colleagues showing that monetary bonuses can undermine performance on cognitively demanding tasks.

Pink’s three factors map closely onto SDT’s framework: autonomy maps directly, mastery maps onto the competence need and deliberate practice research, and purpose maps onto identified regulation (connecting work to values larger than immediate outcome).

Evidence quality: Drive does not present original empirical findings — it is a synthesis. The underlying research it draws on (primarily SDT and related incentive work) is well-supported. However, Pink’s presentation sometimes overstates the evidence for organizational settings. The finding that external incentives undermine intrinsic motivation is most robust for activities already found intrinsically interesting; the effect is more mixed for inherently neutral or unpleasant tasks.

What AI can do: Drive is useful as a heuristic rather than a theoretical framework. For AI applications: when designing how you interact with an AI planning tool, ask whether the interaction increases or decreases your sense of autonomy, your experience of growing in skill, and your connection to meaningful purpose. These are not precise operationalizations, but they are useful design questions.

Where AI hits a wall: Drive is a management theory translated into self-help. It does not provide the diagnostic specificity that SDT or expectancy-value theory offers. Applying Drive to AI tool design means asking good questions; applying SDT means running specific diagnostic checks. The latter is more actionable.

Which Theory to Apply, and When

The theories are complementary rather than competing:

  • When a goal has stalled for no obvious reason, start with SDT — run the three-need diagnostic.
  • When you value a goal but keep avoiding the work, use expectancy-value theory to check whether expectancy has collapsed.
  • When you have clear intentions that do not translate to action, apply goal-setting theory via implementation intentions.
  • When the dominant experience of work is dread or shame, address the broaden-and-build layer — the emotional substrate.
