5 AI Prompts That Will Improve Your OKRs Before You Publish Them

Prompt 1: The Activity/Outcome Test

When to use: After writing your first draft of Key Results.

The prompt:

“Review these Key Results and identify any that describe activities or deliverables rather than measurable outcomes. For each activity-based Key Result, rewrite it as an outcome-based Key Result with a numeric baseline and target. Flag any Key Results where the underlying outcome is genuinely hard to quantify.

Key Results: [paste your draft KRs]”

What it catches: The most common OKR writing failure — “launch the feature,” “conduct three workshops,” “update the documentation.” The AI rewrites each one as what the activity is supposed to produce, which forces the team to confront whether they know what success looks like.


Prompt 2: The Objective Clarity Test

When to use: After drafting your Objectives.

The prompt:

“Here are my team’s Objectives for this quarter: [paste Objectives]. For each one, tell me: (1) Is it specific enough to function as a decision filter — i.e., could a team member use it to choose between two competing projects? (2) Does it contain any numbers that should move to a Key Result? (3) Would someone outside the team understand what direction it points? Suggest an improved version for any that fail these tests.”

What it catches: Objectives that are either too broad to mean anything (“improve our product”) or accidentally numeric (“grow revenue 30%” — which belongs in a Key Result). The decision-filter test is the most practically useful.


Prompt 3: The Baseline Audit

When to use: After writing outcome-based Key Results.

The prompt:

“Check each of these Key Results for a stated baseline. A baseline is the current value — the ‘from X’ in ‘from X to Y.’ Any Key Result that states only a target (a ‘to Y’ without a ‘from X’) is incomplete. For each Key Result missing a baseline, either fill in the baseline if you can infer it from the context, or flag it as requiring measurement before the cycle begins.

Key Results: [paste KRs]”

What it catches: Key Results with targets but no baselines. Without a starting point, you can’t assess ambition, track relative progress, or detect sandbagging. “Reach 55% activation rate” is a weaker KR than “Increase activation rate from 34% to 55%.”


Prompt 4: The Alignment Gap Finder

When to use: After drafting team OKRs, with company OKRs available for reference.

The prompt:

“Here are the company OKRs: [paste company OKRs]. Here are my team’s OKRs: [paste team OKRs]. Identify: (1) Company Objectives that have no support in my team’s OKRs — places where the company priority isn’t reflected in any team goal. (2) My team’s Key Results that don’t obviously contribute to any company Objective — potential misalignment or strategic drift. Summarize the most significant gaps.”

What it catches: The two most common alignment failures: a company priority that no team is tracking, and a team spending effort on something disconnected from company direction. Both are invisible without a side-by-side comparison.


Prompt 5: The Ambition Calibration Check

When to use: As a final check before publishing, especially for Aspirational OKRs.

The prompt:

“Here are my team’s Aspirational OKRs: [paste OKRs]. For each Key Result, tell me: if the team executes well but doesn’t encounter any unusually favorable circumstances, what completion percentage would you estimate? Flag any Key Results where your estimate is above 90% — these may be Committed targets masquerading as Aspirational ones. Flag any where the estimate is below 40% — these may be so ambitious as to be demotivating rather than energizing.”

What it catches: Sandbagged aspirational goals (targets that look ambitious but will be hit regardless) and goals that are so far from current capability they function as demotivators rather than direction-setters. The 60–75% sweet spot is where aspirational OKRs produce the most useful tension.
